Why the first reply decides how it ends

A customer who writes a complaint email is still a customer — one who cared enough to tell you rather than leave quietly. Most of them want three things: to be heard, to know what went wrong, and to know what happens next. A reply that gives all three usually ends the complaint. A reply that gives none of them turns one email into five, and sometimes into a public review.

Speed matters more than polish. A short, human reply within a few hours beats a perfect one three days later. If you cannot solve the problem today, say so and say when you will.

The 5-part structure

  1. Thank them for writing. "Thank you for letting us know" — it signals that complaints are welcome.
  2. Apologise for the specific problem. "I'm sorry your order arrived damaged", not "we apologise for any inconvenience".
  3. Explain in one sentence. What went wrong, without excuses or blame. Skip this if you do not know yet.
  4. Say what you will do, and when. A refund today, a replacement by Thursday, a call tomorrow at 10.
  5. Give a direct line. Your name, and a way to reach you that skips the queue.

Read the customer's email twice before you reply, and answer every question they asked. A reply that ignores one of three questions reads as if you did not read the email.

Damaged item

Hi Mark, I'm sorry the vase arrived broken — that's disappointing, especially for a gift. A replacement is on its way today by express delivery, and there's no need to return the broken one. Thank you for sending the photo.

Wrong item

Hi Priya, apologies — we sent the wrong colour. The correct one ships today, and a courier will collect the other on the same visit. You don't need to do anything else.

Product and service

Product stopped working

Hi James, thank you for writing, and I'm sorry the blender stopped working after two months. It's covered by our warranty. Could you send your order number? I'll arrange a replacement as soon as I have it.

Poor service

Hi Fatima, I'm sorry about your visit on Saturday. Waiting 40 minutes without an update isn't the experience we want for anyone, and I've shared your email with the team. I'd like to make it right — could I call you tomorrow?

Rude staff member

Charged twice

Hi Lena, you're right — you were charged twice, and that's our error. I've refunded the second payment today; it should appear in 3–5 working days. I'm sorry for the worry.

Refund taking too long

Hi Omar, I'm sorry your refund is taking so long. I've checked, and it was approved but stuck in our system. I've pushed it through manually this morning, and you should see it within two working days.

Refund outside the policy

Hi Grace, thank you for explaining. Our return window is 30 days and your order is just past it, but since the fault appeared so soon, I've approved a full refund as an exception. The return label is attached.

Holding reply

Hi Tom, thank you for your email. I'm looking into what happened with your booking and will reply with a full answer by tomorrow at 2 pm. I'm sorry for the trouble in the meantime.

Saying no politely

Hi Rachel, thank you for writing. I've looked carefully, and I'm not able to refund a service that has already been delivered. What I can do is offer a free follow-up session next week to fix the issues you mention. Would Tuesday or Wednesday suit you?

An angry email with insults

Hi Chris, I can see you're very frustrated, and I want to help. From your email, the problem is that your account was locked after the update. I've unlocked it now. If anything still isn't working, reply here and I'll deal with it personally.

Phrases to use and phrases to avoid

Use: "Thank you for letting us know", "You're right", "I'm sorry that…", "Here's what I've done", "I'll update you by…".

Avoid: "We apologise for any inconvenience" (it apologises for nothing in particular), "As per our policy" (lead with what you can do instead), "Unfortunately" in the first sentence, and anything that suggests the customer is to blame.
